与中国工厂的升级与问题解决

简短回答:与中国工厂建立可行的升级流程包含四个部分:书面严重级别阶梯(S1停线至S4外观),双方指定对接人并设定响应时钟,证据包(照片、CMM报告、批次号、图纸版本),以及在下一次发货时验证的闭环纠正措施。在BQUQ,报价在12个工作小时内发出,每次升级都由报价该零件的同一工程团队回复——对于S1和S2问题通常在一个工作日内回复,并在下一次生产运行开始前确定遏制措施。

大多数采购问题并非始于糟糕的工厂。它们始于一封模糊的电子邮件投诉,被转给看不懂图纸的销售人员,然后消失在微信对话中。等到技术人员看到时,又生产了三天的可疑零件。解决办法不是更严厉的语气,而是一个能让正确的人在第一条消息就采取行动的流程。

本文列出了一个升级框架,您可以将其粘贴到自己的供应商协议中,适用于任何中国制造商,并在出现问题时保持项目按计划进行。

为什么买方与中国供应商之间的升级会失败

三个结构性原因,都与语言无关。

消息到达了错误的角色。在许多贸易型关系中,您的联系人是销售客户经理。他们可以谈判价格和催交货期,但无法解读CMM偏差或冲压边缘的毛刺。消息必须在内部传递才能产生意义,而这种传递对您是不可见的。

没有商定的严重级别语言。买方的“紧急”和供应商的“紧急”可能是两个不同的时钟。没有共享的阶梯,一切都被视为中等优先级,实际上意味着它要排在机器上已有任务之后。

证据不完整。一张桌子上零件的照片对工程师几乎毫无意义。哪个批次?哪个图纸版本?哪个型腔或哪台主轴?用什么仪器测量的?没有这些,工厂要么猜测,要么问三轮问题,每次时钟都重新开始。

两条规则使阶梯发挥作用。第一,由买方宣布级别,而非供应商——您了解对您生产线的影响。第二,遏制与根本原因分开。不要让工厂在调查时延迟遏制。今天隔离可疑批次;下周解释原因。

“确认”实际应包含什么

确认不是“我们收到了您的邮件”。要求回复四行:接受的级别、负责人、已采取的遏制步骤、纠正措施报告的到达日期。对于有能力的工厂,这是五分钟的回复,它消除了最常见的拖延模式。

构建能促进行动的证据包

好的证据包简短而密集。在第一条消息中发送,而不是应要求发送。

如果您能添加一段缺陷在装配过程中出现的短视频,请这样做。视频比任何报告都能解决更多争议,因为它展示了上下文中的失效,而不是孤立的数字。

测量协议陷阱

一半的“质量争议”实际上是测量争议。双方用不同的夹具、不同的温度或不同的基准测量同一特征,得到两个不同的答案。在升级之前,确认双方是在同一图纸版本上针对同一基准测量同一特征。

如果不是,那不是升级——而是测量对齐任务,它属于DFM反馈循环,而不是投诉。

升级序列,逐步说明

第1步——直接技术联系(0–4小时)。将证据包发送给工程师或质量联系人,而不是销售收件箱,并在主题行中注明严重级别。如果您唯一的联系人是销售,请抄送工厂的质量邮箱并明确说明级别。

第2步——确认(按上表)。如果时钟过了而没有四行确认,请升级一级管理层并明确说明。因错过时钟而升级是正常且预期的;没有时钟的升级看起来像恐慌。

第3步——遏制。工厂确认已停止什么、已隔离什么以及将改发什么。要求提供隔离区域的照片。这是保护您生产的步骤。

第4步——根本原因。期望一个真正的原因,而不是“操作员粗心”。好的报告会指出机器、工具、夹具、检验缺口或漂移的工艺参数。“操作员错误”只有在与系统性变更配对时才可接受,该变更使错误不可能发生或下次可检测。

第5步——纠正和预防措施。报告应区分对受影响批次的修复和防止再发生的变更——更新的检验频率、夹具修改、新的刀具寿命限制、增加的过程检查。

第6步——验证。下一次发货就是审计。提前说明您将检查哪个尺寸或属性以及样本量。未在后续批次上验证的纠正措施是承诺,不是关闭。

进度和商务问题的升级,而不仅仅是质量

质量备受关注,但延迟交付和成本意外使更多项目脱轨。

进度升级。要求里程碑级的恢复计划,而不是新日期。可信的计划会指出滑期的工序、涉及的机器或外包步骤以及恢复所需的日产量。如果瓶颈是热处理或电镀等二次工艺,询问谁负责以及是否预留了产能。

模具和所有权升级。如果项目停滞,模具所有权问题变得紧迫。尽早以书面形式确定——模具所有权中的框架无论关系是否健康都适用。

商务升级。价格变化应附带机制,而不是数字:材料指数、数量区间或工艺变更。如果供应商无法解释驱动因素,将其视为谈判立场而非成本事实。

好的工厂在您升级之前会做什么

供应商质量的最强信号不是他们对投诉的响应速度,而是到达您的投诉有多少。

如何防止流程退化

升级流程一旦使用不一致就会侵蚀。三个习惯让它保持活力:

  • 记录每个事件,而不仅仅是大的。运行日志直接输入您的供应商记分卡——参见供应商记分卡指标,了解哪些数字真正预测麻烦。
  • 每季度与工厂审查日志。模式比事件更重要。同一特征上的三个S3是即将发生的S2。
  • 公开闭环。当纠正措施有效时告诉工厂。供应商会优先考虑注意到改进的买家。

平衡也很重要。在每个小偏差上被打击的供应商会开始隐藏问题,这比偏差本身昂贵得多。压力与伙伴关系之间的权衡在质量与成本平衡中有所涉及。

问:中国工厂应对质量投诉的响应速度应该多快?

答:停线问题同一工作日,质量逃逸一个工作日,孤立缺陷两个工作日。确认应指明负责人和已采取的遏制步骤。如果供应商无法在这些窗口内确认,问题通常是路由而非能力——您的消息到达了销售而不是工程。

问:第一封升级邮件应包含什么?

答:零件号、图纸版本、采购订单号、批次或日期代码、受影响数量、可测量的缺陷描述、使用的测量方法,以及三到五张包括比例参考的照片。在主题行中添加严重级别。这一封邮件通常消除两到三轮澄清,并可在关闭上节省一周时间。

问:“操作员错误”是可接受的根本原因吗?

答:只有当它与系统性变更配对时。询问现在什么使错误不可能发生或可检测——夹具防错、增加的过程检查、刀具寿命限制或修订的工作指导。如果报告止于操作员错误而没有流程变更,预计下一批会出现同样的缺陷。

问:我应该通过销售联系人还是直接向工程升级?

答:对于任何技术问题,直接向工程或质量部门,抄送您的销售联系人。销售联系人对于价格、交货期和文件有效,但他们通常无法解读公差偏差。在入职时要求指定技术联系人和质量邮箱地址,并以书面形式确认两者。

问:如何验证纠正措施确实有效?

答:在下一次发货前说明验证方法:哪个尺寸或属性、什么样本量、什么仪器。然后在收货时检查并记录结果。只有当后续批次通过该检查时,纠正措施才关闭。在此之前,它是一个未决项,无论报告看起来多么详尽。
