供应商之间的模具转移

简短回答:当所有权、文档和物理状况在模具离开原供应商之前得到验证时,模具转移就会成功。典型转移预计需要3-6周:1周用于文档和审核,1-2周用于装箱和运输,1-3周用于试运行和接收工厂的首件批准。预算为原始模具成本的5-15%用于翻新,并在全面发布前计划500-2,000件的试生产。BQUQ在东莞12个工作小时内报价转移项目,并在一个工厂的四条生产线上进行试冲压。

大多数采购团队将模具转移视为物流问题。事实并非如此。这是一项工程交接,失败模式几乎总是技术性的:模具到达时没有垫片记录,新压力机的闭合高度不同,或者原始模具制造商将冲头磨到低于标称值0.03毫米且从未记录。本指南涵盖了转移过程的端到端——检查什么、记录什么、成本是多少,以及如何在此过程中保持生产运行。

为什么模具转移经常失败?

转移失败的原因与新供应商的技能无关。根据我们在东莞工厂收到模具时看到的情况,最常见的原因:

  • 缺少文档。没有模具图纸、没有带料排样、没有设置表、没有过去维修的记录。接收方的模具制造商只能逆向工程模具,而不是验证它。
  • 未记录的修改。前供应商多年来调整模具以补偿磨损、压力机偏转或材料变化。这些调整只存在于模具本身。
  • 压力机不匹配。为45吨压力机设计的模具,具有特定的垫板和闭合高度,不能直接放入60吨机器而不改变垫片和行程。
  • 所有权纠纷。模具实际在供应商处,但文件没有明确说明买方拥有它。这会延迟放行,有时长达数月。
  • 磨损的模具被呈现为“良好状态”。寿命末期的模具在新工厂无法生产出好零件,新供应商会因继承的问题而受到指责。

教训:将转移视为一个在每个阶段都有检查点的项目,而不是一次发货。

所有权和文档:必须先解决什么

在任何人接触叉车之前,以书面形式确认三件事。

1. 法律所有权

您的采购订单、模具协议或独立的模具所有权函应说明买方拥有模具,模具在供应商处为买方利益持有,并将在要求时释放。如果缺少这些措辞,在宣布转移之前先签署。供应商在知道他们将失去工作之前会合作得多。

2. 文档包

索取完整的模具文件集。冲压模具的完整包通常包括:

如果维修日志不存在,不要惊慌——但要在接收工厂预算一次全面的尺寸审核。

3. 商业退出

就谁支付装箱费、谁支付运费以及如果模具在运输中损坏会发生什么达成一致。标准做法是释放方按约定标准装箱,买方支付运费。按重置价值而非废品价值投保。

如何在发货前审核模具?

在模具所在位置审核,如果可能的话仍在压力机中。运行中的模具比托盘上的模具能告诉您更多信息。

运行短生产样品——200到500次冲程——并记录:

  • 零件尺寸与图纸对比,关注关键特性,而不是每个尺寸。
  • 压力机参数:吨位、闭合高度、行程、速度、缓冲或模具弹簧压力。
  • 材料批次:牌号、厚度、回火状态和供应商。针对一家钢厂回火状态调整的模具在另一家可能表现不同。
  • 废品率在样品运行期间。
  • 噪音和振动:异常声音通常表明镶件开裂或弹簧失效。

然后检查模具本身:

检查寻找什么如果失败的措施
切削刃崩刃、圆角、间隙过大重磨或更换镶件
导柱和导套间隙、划伤、拉伤成套更换
模具弹簧自由长度损失超过5%、裂纹更换
脱料板和压料垫磨损、接触不均翻新
焊接和维修裂纹、气孔、未经批准的维修焊补或更换部分
标记和标识模具编号、型腔编号、版本发货前重新标记
锈蚀和存储损坏工作表面点蚀清洁、抛光、保护

拍摄所有照片。如果以后出现争议,带日期的照片集可以保护双方。

物理转移:装箱、运输和接收

模具重、精密且不容出错。一个经历了十年生产的模具可能因一次糟糕的吊装而毁坏。

装箱标准

  • 将模具螺栓固定在木制托盘或钢制托盘上——切勿松散运输。
  • 在工作表面喷涂至少90天运输和存储的防锈剂。
  • 安装木制或钢制支撑块,使模具在箱内无法移动。
  • 在箱子上标注模具编号、重量、重心和吊点。
  • 在箱内放一份装箱单,箱外放一份副本。

运输

对于国内转移,带尾板的专用平板车或厢式货车通常最简单。对于国际转移,重型模具通常采用海运;空运保留给小镶件和紧急备件。申报正确的HS编码和价值——错误申报的模具会造成海关问题,可能扣留模具数周。

接收检验

在接收工厂,在完全开箱前进行检查。检查外部损坏,然后开箱并与照片集对比。任何差异应在48小时内向承运人和释放供应商提出。

试运行和首件批准

这是转移真正得到验证的地方。不要直接跳到全面生产。

阶段1:台架和设置验证

安装模具,根据设置表验证闭合高度,并检查所有安全装置是否正常。在首次冲程时以寸动模式运行压力机。

阶段2:试生产

运行500到2,000件。这足以暴露磨合行为、弹簧疲劳和材料敏感性,而无需承诺大量材料采购。

阶段3:首件检验

在CMM或光学比较仪上测量关键特性,并与图纸对比。对于已使用多年的模具,预计会发现模具是按旧版本制造的——在拒收零件之前,与您的工程团队确认哪个版本是权威的。

阶段4:能力检查

如果零件有定义的公差带,进行能力研究。转移的模具如果生产的零件处于公差边缘,将在几周内漂移出规格。

阶段5:生产放行

签署确认,然后在30天和90天设置审查点以捕捉早期磨损。

模具转移的成本是多少?

成本差异很大,但结构是可预测的。下表显示了中等复杂度级进冲压模具的典型范围。

哪些模具转移值得做?

并非每个模具都应该移动。使用此快速筛选:

移动它如果:模具剩余寿命超过预期寿命的30%,零件稳定且没有待定的设计变更,新供应商具有正确的压力机吨位和台面尺寸,并且年产量证明转移成本合理。

重建或更换它如果:模具处于寿命末期,零件图纸即将更改,模具是为您不再拥有的压力机设计的,或者转移成本超过新模具成本的40%。

保留它如果:零件将在12个月内淘汰。
