为什么中国交期感觉比报价单上的数字更长

中国采购中大多数交期失望并非由工厂缓慢造成,而是由买家根据单一数字——“30天”——进行规划,而实际时间线是一系列相互依赖的步骤,每个步骤都有自己的队列。

供应商报价的是生产时间。买家听到的是总时间。在这两点之间,存在着模具设计评审、材料采购、首件检验、表面处理和可能每周只发两次的货运预订。

解决办法是停止将交期视为一个单一值,而是将其视为在发出采购订单之前与供应商共同制定的时间表。该时间表应列出每个里程碑、负责人以及如果延误会发生什么。

最常见的规划错误是将表面处理视为同周附加项。阳极氧化线和电镀线按批次计划运行。如果您的零件在周五完成生产,而阳极氧化商对您颜色的下一批次是下周四,那么您就增加了一周时间,而没有人犯错。

如何建立一个不仅仅是填充的交期缓冲?

缓冲应与不确定性成比例,而不是作为固定百分比应用。在现有模具上向已知供应商重复订单几乎不需要缓冲。首次订单使用新模具、新表面处理和新货代则需要大量缓冲。

一种实用的方法是在简单的1–3风险等级上对四个时钟进行评分,并相应增加天数。

1. 非制造就绪的图纸

缺少公差块、未定义螺纹深度或无人能测量的基准的2D PDF将在工程部和客户之间来回传递数天。这在报价前修复是免费的,在报价后修复是昂贵的。一个结构化的DFM反馈循环——供应商在报价中返回带有问题的标记图纸——消除了大部分延迟。

2. 首件批准搁在买家的办公桌上

工厂等待客户批准的时间往往比制造零件的时间更长。提前商定谁签字、需要什么证据(尺寸报告、材料证书、外观样品)以及您有多少天。如果您的内部批准需要一周,请将这一周纳入计划。

3. 材料替代发现得太晚

4. 表面处理和热处理队列

5. 货运和单证
