平衡中国采购中的质量与成本

为什么质量和成本不是单一的权衡

买家通常将中国采购视为一个旋钮:转向便宜,或转向优质。实际上,成本不是一个数字,质量也不是一个数字。两者都是组合体。

在成本方面,您购买的是材料、机器时间、劳动力、模具摊销、精加工、检验、包装和运费。在质量方面,您购买的是尺寸能力、表面状况、材料认证、工艺一致性和文档。错误在于将整个组合体作为整体进行谈判。专业做法是将其拆分,确定哪些质量要素是功能需求,并删除其余部分。

一个冲压支架不关心其外观面是Ra 0.8还是Ra 3.2。一个连接器引脚非常关心其镀层厚度是0.8 µm还是2.0 µm。对两者一视同仁要么浪费金钱,要么导致现场故障。

买家实际控制的三个成本驱动因素

1. 公差和几何形状。严格的公差需要更慢的进给、更多的走刀、更频繁的换刀,有时还需要不同的机器或第二次操作。

2. 检验和文档。每批的全尺寸报告可能比零件本身更贵。抽样加上首件通常就足够了。

更严格的公差到底要花多少钱?

公差是精密制造中最大的成本杠杆。下表显示了铝和低碳钢CNC车削和铣削零件的指示性成本乘数。将这些视为规划数字,而非报价;实际乘数取决于几何形状、特征数量和批量大小。

真正需要严格公差的地方

在请求报价前构建公差分层图纸

任何买家可获得的最便宜的质量改进是更好的图纸。供应商按他们看到的报价。如果您的图纸在每个尺寸上都显示±0.01 mm,即使只有两个特征重要,您也会被按精密零件报价。

一种可行的分层方法

1. 列出每个尺寸和标注。包括GD&T、表面光洁度、镀层厚度和材料规格。

2. 将每个标记为关键(C)、主要(M)或次要(N)。关键影响功能或安全。主要影响装配。次要是外观或参考。

3. 按层级分配公差。关键获得严格值。主要获得标准值。次要获得宽松的块公差。

4. 将两个版本都发送给您的供应商。要求对分层图纸和全严格版本报价。差距就是您的节省。

5. 将分层图纸作为受控版本。检验遵循层级。

这一单一练习通常可将过度指定零件的报价单价降低10–25%,而无需改变任何功能要求。

降低成本的文档

  • 明确定义的基准方案,而不是尺寸链。
  • 具有公认标准的材料等级(例如,SUS304、AL6061-T6、C2680黄铜)。
  • 带公差的镀层厚度,而不仅仅是表面处理名称。
  • 规定的检验级别,而不是“检验所有尺寸”。

检验策略:为证据付费,而不是为活动付费

模具、NRE和MOQ:低产量成本问题

在低产量下,单位价格主要由非经常性成本决定。冲压模具、机加工夹具、弹簧卷绕设置或散热器挤压模具都必须由某人支付。

三种结构很常见:

1. 模具预付,买方拥有。最干净。您拥有资产并可以移动它。通常用于冲压模具和专用夹具。

2. 模具摊销到单位价格中。前期现金较低,单位成本较高,您需要量承诺才能公平。

3. 模具包含,供应商拥有。前期最便宜,但您没有资产,以后杠杆有限。
