评估供应商产能:提前预订生产档期

简短回答:中国的供应商产能不是一个固定数字——而是一份日历。一栋厂房内拥有四条生产线的工厂,通常能在 12 个工作小时内为 CNC 加工或冲压订单报价,但实际能开工的日期取决于这些产线已经排满到什么程度。在要求发货日期前 3–6 周确认模具、材料和采购订单条款的买家,通常能保住自己的档期;等到急需零件时才行动的买家,只能争抢剩下的空档。实用规则很简单:要问的是产能窗口,而不仅仅是交期,并以书面形式预订下来。

为什么产能是一份日历,而不是一个数字

大多数采购团队把交期当作零件本身的属性。事实并非如此。交期是零件加上它所进入的排产队列的共同属性。一项 40 小时的加工任务报价为“15 天”,在淡季可能 9 天发货,在旺季则可能 24 天——同样的零件、同样的供应商、同样的图纸。

这一点在中国比许多买家预想的更重要,因为制造业基础具有高度季节性和高度集群化。东莞工厂的产能是按区块被占用的:一个汽车端子冲压订单可能占用一台冲床两周;一个散热器项目可能吸收整条表面处理线。当这些区块落地时,空闲窗口会迅速缩小。

有用的思维模型是酒店。房间数量是固定的。变化的是已经预订了多少个夜晚。作为买家,你的工作不是问“你们有多少房间?”,而是问“哪些夜晚是空的,我能预留吗?”

需要核查的三个产能层级

1. 设备产能——有多少主轴、冲床或卷料线能实际运行你的工艺,以及吨位或行程是多少。

2. 人员产能——操作员、质检员和调机技师。该班次没有受过培训的操作员,机器就不构成产能。

3. 日历产能——在现有订单、维护和模具制造排定之后,实际可用的日期。

大多数供应商会热情地回答第一层,含糊地回答第三层。要追问第三层。

如何评估供应商的真实产能

一次可信的产能评估只需一通电话和一份文件。要求提供一份简单的产能表,覆盖未来 8–12 周,列出各工序的已承诺负荷与可用工时。排产严谨的供应商会有这份表;没有的供应商会临时编造,这本身就是答案。

区分真实产能与销售话术的问题

  • 每天运行几个班次,每周运行几天?
  • 哪些工序是自有,哪些是外协?
  • 上一季度你们的准时交付率是多少?
  • 你们最大的单一客户占产能的比例是多少?
  • 如果我的订单量翻三倍,最先出问题的是什么?

最后一个问题最能说明问题。回答“什么都不会出问题,我们总能加班次”的工厂,要么规模非常大,要么没有对你说实话。回答“产量到三倍左右时,表面处理和检验会成为瓶颈”的工厂,告诉了你真正对规划有用的信息。

产能沟通中的危险信号

提前预订档期:实用时间表

最有效的产能策略,是把需求日期换算成预订日期,然后倒推。大多数延误不是生产慢造成的——而是图纸、材料和审批决策太晚造成的。

对于无需新模具的简单 CNC 加工订单,这一周期可压缩到约 3–4 周。对于需要新模具的定制金属冲压,模具制造阶段占主导,8–12 周的周期是现实的。

“预订档期”究竟应该意味着什么

口头说“我们会给你安排”不算预订。真正的档期预留包含四个要素:

1. 生产线上明确的开始日期和结束日期。

2. 书面确认材料已分配或已下单。

3. 使预留具有约束力的定金或采购订单编号。

4. 供应商错过窗口的明确后果——通常是优先重新排产或约定的补救措施。

如果你的供应商不愿以书面形式给出日期范围,你就没有档期。你只有希望。

将订单规模匹配到合适的产能层级

并非每个订单都需要预留档期。小批量过度预订会浪费善意;大批量预订不足则会危及你的上市计划。

旺季和春节:两道硬墙

两个日历事件主导着中国制造业的产能规划。

春节。工厂通常停工 1–3 周,前后几周因工人往返而成为全年生产率最低的时期。如果你的需求日期落在春节前后 6 周内,增加 3–4 周缓冲,并比你认为必要的更早预订。

Q3–Q4 出口旺季。消费电子、汽车和年末库存备货从大约 8 月到 11 月压缩可用产能。冲压和表面处理线通常最先排满。

如果你的项目落在任一窗口,正确的做法是在图纸最终确定之前就预订产能——一个可以稍后确认的临时档期,比一份无法排产的完美报价更有价值。

与单一工厂供应商合作

问:在中国应该提前多久预订生产档期?

答:对于标准 CNC 或冲压工作,非旺季通常提前 3–4 周即可。如果需要新模具或夹具,需加上模具制造时间,通常会把周期推到 8–12 周。如果你的需求日期临近春节或 Q3–Q4 出口旺季,无论订单大小都应提前 8–12 周预订。务必以书面形式确认档期及日期范围。

问:报价交期与预订的产能档期是一回事吗?

答:不是。交期是基于典型情况的估算;档期是在特定产线上预留的窗口,并已分配材料。供应商可以报价 15 天,但如果队列排满,仍可能晚三周才开始你的订单。要求以书面形式给出开始日期和结束日期,并与采购订单或定金挂钩,口头保证只能视为参考。

问:我应该向供应商提供哪些信息,才能得到准确的产能答复?

答:提供年度或季度预测量,而不仅仅是当前订单;要求发货日期;图纸版本状态;材料和表面处理规格;以及模具是新的还是现有的。供应商只能根据已知输入预留产能。分享滚动预测的买家,通常比只发一次性采购订单的买家更早收到瓶颈预警,并获得更好的排产优先级。

问:如何判断中国供应商是工厂还是贸易公司?

答:询问哪些工序是自有,要求视频参观将运行你零件的具体产线,并询问每天运行几个班次。工厂会具体且迅速地回答这些问题。贸易公司往往给出笼统回答,无法描述自己的班次结构,并对哪些工序外协含糊其辞。在工作时间进行实时视频通话是最快的测试方法。

问:提前预订会更贵吗?
