与中国工厂谈判最小起订量

为什么中国工厂会设置起订量?

大多数买家认为起订量的存在是因为工厂想要大订单。实际上,起订量是一个盈亏平衡计算。一家拥有四条生产线和固定月度管理费用的工厂需要每个机器小时覆盖其成本。当订单太小时,setup时间——编程、夹具、首件检验、材料处理——分摊到太少的零件上,即使单价很高,该订单也会亏损。

因此,当供应商告诉你“起订量5000件”时,他们实际上是在说:“低于5000件,这个订单无法支付其消耗的机器时间。”这种区别很重要,因为它告诉你应该拉动哪些杠杆。

如何实际降低CNC加工起订量?

CNC是谈判效果最好的领域,因为setup是一次性人工成本,而不是永久资产。以下是推动数字下降的方法。

提出单独支付setup费用

要求供应商将setup作为单独行项目报价。看到NRE(非经常性工程费用)预先回收的工厂通常会接受更小的生产数量。你支付的总金额相同,但不再通过你尚未需要的零件的高昂单价来补贴setup。

简化首次生产的几何形状

每个额外的setup——第二道工序、定制软爪、严格的位置度标注——都会增加成本,并分摊到起订量中。如果你能将首件设计为单工序零件,之后再添加特征,起订量就会下降。这正是DFM反馈循环在你确定数量之前应该提出的反馈类型。

接受标准材料尺寸

如果你的零件适合工厂已经采购的库存棒材或板材尺寸,你就完全跳过了材料最小采购量问题。直径2毫米的变化可能就是“我们每周都买这个”和“我们特别订购一次轧制”之间的区别。

一个可行的结构:

1. 询问起订量由什么构成。要求提供明细:setup、模具、材料、废品余量。无法分解的供应商是在猜测。

2. 提出消除一项风险。预付模具费、接受更长的交期、承诺交付计划,或接受更宽的公差。

3. 提出试单数量并定义下一步。“现在200件,如果首件通过,90天内2,000件。”

4. 以书面形式确认重新订购的起订量。首次订单起订量和重新订购起订量是不同的数字。确认两者。

5. 确认如果你预测不足会发生什么。有罚款吗?有价格阶梯吗?有应付模具余额吗?

不愿讨论任何这些的供应商正在告诉你一些关于他们通常如何处理变更订单的信息——这在你承诺之前值得了解。同样的信号也会出现在供应商审查清单中,它们通常比报价更具预测性。
