从原型到量产:管理过渡

简短回答:将过渡视为流程变更,而非采购订单。 原型通常通过CNC加工制造,因为尚无模具;量产零件通常通过冲压、成型或在专用设备上绕制。这两个世界之间的差距正是成本、公差和交期意外所在。在承诺之前,冻结图纸,进行DFM评审,确认哪些尺寸是功能性的而非外观性的,并订购使用真实生产流程的试产批次。在东莞的BQUQ,报价在12个工作小时内返回,CNC保持±0.005 mm,MOQ保持灵活——因此您可以在模具投入前验证试产批次。

为什么原型到量产的过渡会出错?

大多数过渡失败的原因与加工技能无关。它们失败是因为原型从来就不是制造文件。

原型是学习工具。它回答诸如“这个合适吗?”、“热路径有效吗?”、“客户会接受这个外形尺寸吗?”等问题。它通常由CNC从坯料加工而成,公差宽松,手工去毛刺,表面处理选择外观而非耐久性。它可能是带有加工嵌件的3D打印外壳。它可能由工程师用扭矩起子和良好意愿组装。

量产是另一门学科。它假定固定流程、固定夹具、固定检验计划和固定单位成本。当您将原型图纸交给量产供应商时,通常有三件事会出问题:

1. 公差堆叠。 原型在所有尺寸上都有±0.1 mm,因为它是在一次装夹中CNC加工的。量产流程——比如级进模冲压——在弯曲、导正和修边工位之间分配公差的方式不同。

2. 特征几何。 一个3 mm立铣刀轻松产生的0.5 mm内圆角在冲压模具中可能需要二次操作才能实现。

3. 批量经济性。 原型单件成本在500件时无关紧要。在50,000件时,模具摊销、材料利用率和周期时间占主导。

解决办法不是要求更紧的原型公差。而是尽早定义量产流程并据此反向设计。

在扩大规模之前应该冻结什么?

在发布量产PO之前冻结四件事:图纸、材料、表面处理和检验方法。

一张写着“铝”的图纸不是规格。一张写着“6061-T6 per ASTM B209,需要工厂证书”的图纸才是。这种差异在您第一次有两个供应商报价同一零件相差30%时就会显现——其中一个报价的是不同材料。

冻结并不意味着图纸永远不能更改。它意味着更改通过有记录的路径进行,带有版本号、日期以及哪些零件受影响的说明。通过电子邮件收到“最新图纸”且无版本控制的供应商最终会制造错误版本。这是首次量产运行失败的最常见原因之一,而且完全可以预防。

如何选择量产工艺?

选择与您的年产量和公差要求相匹配的工艺——而不是您的原型供应商恰好拥有的工艺。

这些范围是指示性的,不是规则。一个带有14个弯曲的复杂支架在3,000件时可能永远不经济于冲压。一个简单的平垫圈如果模具简单,在2,000件时可能值得冲压。交叉点取决于零件复杂性、材料成本以及冲压件仍需要多少二次加工。

实用的方法是同时向供应商索取两份报价:一份CNC路线,一份模具路线,均按您的目标年产量。比较通常会让决定显而易见。

DFM反馈在哪里真正省钱?

DFM反馈在模具切割之前到达时省钱——而不是在首批样品失败之后。

有用的DFM评审回答具体问题:

  • 这个弯曲半径能否在该材料和回火状态下成型而不开裂?
  • 这个孔径是否与标准冲头兼容,还是需要定制工具?
  • 这个公差是否需要二次操作,能否在不影响功能的情况下放宽?
  • 这个特征在生产中是否可测量,还是只能在实验室的CMM上测量?
  • 零件在料带上排样是否高效,还是材料利用率差?

一个实例

一位客户需要一个冲压EMI屏蔽罩。原型由0.5 mm黄铜CNC加工而成,内角半径为0.3 mm。量产图纸带有相同的半径。

DFM评审中出现了两个问题。首先,冲压模具中的0.3 mm内圆角需要要么非常小且磨损快的冲头角,要么需要增加成本的EDM切割镶件。其次,该圆角不是功能性的——它存在只是因为原型的立铣刀留下了它。

将内圆角放宽到0.5 mm消除了对定制镶件的需求,提高了模具寿命,并降低了单件价格。零件的功能没有任何改变。这就是好的DFM评审的样子:它去除了从未增加价值的成本。

如何运行一个真正降低量产风险的试产批次?

在生产工艺上运行试产,使用生产模具或生产等效模具,并按照生产检验计划进行检验。

一个“检查设计”的CNC加工试产批次不能验证冲压工艺。它验证的是设计,而您已经做过了。试产的存在是为了验证工艺:模具、夹具、周期时间、操作员指导、量具和包装。

试产批次应产生:

  • 实际生产模具上的首件检验报告
  • 功能尺寸的能力数据(Cpk),而不仅仅是合格/不合格
  • 确认的周期时间和按速率计算的单件成本
  • 确认的废品率和材料利用率
  • 能承受您的入库物流的包装

典型试产规模从几百到几千件不等,取决于零件价值和您需要多少能力数据。高价值组件值得更大的试产。简单的冲压触点可能只需要几百件加上彻底的首件检验。

试产也是您发现供应商质量体系是否真实的地方。要求查看检验记录,而不仅仅是零件。无法按需提供首件报告的供应商在客户投诉到来时也不会提供。

过渡期间的成本曲线是什么样的?

单位成本不会直线下降。它分步下降,每一步都有触发因素。

这里有两个常见错误。第一个是将原型单价与量产单价进行比较,并得出结论供应商收费过高——他们报价的是不同工艺。第二个是在设计稳定之前就承诺模具,然后为每个版本的模具修改付费。

一旦产量提升,如何保持质量稳定?

控制过程,而不是零件。检验捕捉缺陷;过程控制预防缺陷。

在批量生产中,您需要三件事到位:

1. 控制计划。 检查哪些尺寸、多久检查一次、用什么量具,以及读数漂移时怎么办。

2. 量具R&R。 如果两个操作员测量同一零件得到不同数字,您的检验数据就是噪声。

3. 变更通知协议。 对材料、模具、分供应商或工艺的任何变更都需要在零件发货前获得您的书面批准。

第三项是买家最常忘记的。供应商在未告知您的情况下切换到更便宜的材料来源,已经改变了您的产品。供应商在未告知您的情况下重新切割模具,已经改变了您的产品。PO中的一页变更通知条款可以防止大部分这种情况。

常见问题

问:原型到量产的过渡通常需要多长时间?

答:几乎完全取决于模具。仅CNC的过渡可以在几天内从原型转到量产,因为不需要模具。冲压件通常需要两到五周进行模具设计和制造,加上试产验证。弹簧和线成型模具通常介于两者之间。加上首件批准和任何设计修订的时间。最大的进度节省者是在模具开始前冻结图纸。

问:我可以跳过试产批次直接进入量产吗?

答:可以,但您要承担风险。在生产模具上进行试产是发现弯曲开裂、量具不可读或周期时间比报价高40%的最便宜方式。跳过它意味着这些发现发生在全量时,此时停线的成本远高于几百个验证零件的成本。

问:量产图纸上应该放什么公差?

答:放功能所需的公差,而不是工艺理论上能保持的最紧公差。过紧的公差迫使二次操作并抬高成本而不提高性能。如果尺寸是外观性的,说明它。如果是功能性的,精确指定并标记为关键特性,以便以正确的频率进行检查。
