春节及假期期间的采购规划

简短回答:围绕四到六周的中断来规划,而不是两周的假期。 春节(CNY)通常会使东莞大多数工厂停工10至18个日历日,但对买家的实际影响持续4至6周:工人在正式假期前1至2周离开,假期后产能需要1至2周恢复,且两端货运都会排队。实用规则是:在12月初之前下达春节相关订单,对周转最快的SKU保持6至8周的缓冲库存,并确认每个次级供应商自己的假期日期。BQUQ全年在12个工作小时内报价定制CNC、冲压和弹簧加工,包括节前窗口,因此您可以在产能消失之前锁定它。

为什么春节对供应链的冲击比其他假期更大

春节不是西方意义上的公共假期。这是一次人口迁移事件。数亿工人前往家乡省份,许多人不会回到同一家工厂、城市甚至行业。对于东莞制造业买家来说,这会产生三个依次出现的问题。

离职潮。 在正式假期前的两周,尽管机器仍在运转,但产量会下降。操作员提前离开以避开票源短缺和价格飙升。通常三班倒的生产线降至两班,然后一班。承诺“我们会在春节前完成”的供应商,往往默认最后两周会损失20%至30%的产能。

停工本身。 大多数工厂在法定假期加上未使用的年假期间关闭。典型年份意味着10至18天的零生产。模具闲置,来料检验停止,假期前最后一周发现的任何质量问题都无法在节后返工。

您实际应持有多少缓冲库存?

缓冲库存是季节性采购中最便宜的保险,但前提是规模合适。对大多数B2B买家可行的公式:

缓冲 = (平均每周消耗量 × 中断周数) + 预测误差的安全库存

对于春节事件,中国制造的零件使用4至6周的中断期,有次级供应商依赖(特种合金、电镀表面、定制模具)的零件使用6至8周。如果您的零件使用来自较小内陆供应商的单一来源原材料,再加一周——这些供应商通常比您采购的沿海工厂更早关闭、更晚重开。

两个实用改进:

真正降低假期风险的策略

比感觉必要的时间更早下订单

单一最高杠杆的行动是时机。10月下的订单是常规;12月下的订单是人情。供应商按收到承诺的顺序分配产能,因此10月的采购订单获得正常排期,12月的采购订单获得剩余排期。

在需要之前认证第二来源

假期是设计评审、公差堆叠分析和DFM反馈的好窗口,因为您自己的工程师也更安静。2月带着已批准的图纸和已释放的模具到达,意味着您抓住节后产能激增,而不是争夺它。

建立滚动13周预测

给供应商提供13周滚动预测,其中4周为确定窗口。供应商根据预测规划材料和劳动力,提供预测的买家比发送意外采购订单的买家得到更好的待遇。它还使春节前的紧张在11月就可见,那时仍有时间反应。
