从中国进行大批量采购:规模化生产而不出意外

第二,产能是被假设的,而不是被预留的。一家拥有四条生产线的供应商当然可以运行你的项目——但如果其中三条线已经承诺给另一个客户的年度合同,那就不行。产能是一种排程承诺,而不是能力声明。

1. 模具和夹具所有权

谁拥有模具、夹具、检具?存放在哪里?你能取回吗?这是中国采购中最常见的杠杆损失来源,而通过一页纸的模具协议完全可以避免。所有权应明确、记录在案,最好在实体模具上标记。

2. 黄金样品

一份签署的黄金样品——实物的或用 CMM 报告完整测量的——是每一次争议的参考依据。没有它,“符合规格”就变成一种观点。有了它,20 分钟的对话就能取代两周的争论。

3. 控制计划

检查哪些尺寸、多久检查一次、用什么仪器,以及当读数趋势超出时怎么办。控制计划不是官僚主义;它是让供应商无需你站在车间里也能运行的文件。

4. 材料和表面处理规格

“不锈钢”不是规格。304、301 与 17-4PH 会改变弹簧刚度、成形性和耐腐蚀行为。表面处理也很重要——钝化、镀锌、阳极氧化和热处理都会增加交期,而且每一种都有自己的公差叠加。

5. 变更控制

对材料、工艺、模具、分供方或检验方法的任何变更都应要求书面批准。正是这一条款防止第四个月的“小改进”悄悄使你的现场数据失效。

如何在大批量下规划产能和交期?

把批量分成三个阶段,分别规划。

大批量下的交期通常由材料采购主导,而不是机时。特种合金、特定回火状态和进口基材可能增加数周。如果你的排程很紧,最高杠杆的举措往往是批准材料替代或预先备料,而不是更用力地催工厂。

成本实际花在哪里

在大批量下,单价是一个堆叠:材料、换型摊销、机时或冲压时间、人工、表面处理、检验、包装、良率损失和利润。只谈总价的采购方会错失机会。降低良率损失和表面处理返工的采购方通常能找到更多空间。

按影响大致排序的实用杠杆:

  • 公差合理化。把非功能尺寸从 ±0.1 mm 收紧到 ±0.02 mm 可能使成本成倍增加。只收紧装配所需的尺寸。
  • 材料标准化。使用工厂已有库存的牌号可缩短交期并降低价格。
  • 表面处理整合。更少的表面处理步骤意味着更少的搬运风险和更短的交期。
  • 包装设计。能承受海运的散装包装可减少损坏索赔和返工。
  • 预测准确性。更好的预测能换来更好的材料价格。

稳定性来自三个习惯。

首批生产批量的灵活 MOQ。坚持一份订单下全年总量的供应商是在把所有爬坡风险转嫁给你。首批只占年量一小部分、价格合理,对双方都是更好的交易。
