自制与外包加工:成本模型

简短回答:当年度产量低于约5,000–15,000件、零件几何形状每年变更超过两次,或零件需要严于±0.01 mm的公差且内部没有计量能力时,外包胜出。当每年稳定产量超过约20,000件、有专职操作员和备用主轴产能时,自制胜出。盈亏平衡点不是小时费率——而是满载机器成本(通常为人工费的2.5–3.5倍)、夹具摊销、废品以及闲置产能占用的营运资金。大多数采购方低估管理费用40–60%。

机加工零件的自制或外购决策通常被表述为“我们的车间费率是$45/小时,他们是$28/小时。”这种表述几乎总是错误的。一台不运行的机器仍然产生成本——折旧、占地面积、维护、保险,以及你在它运行的那几周保留在工资单上的操作员。诚实的比较是按良品、按时交付、达到所需公差计算的总拥有成本。

为什么小时费率比较会失败

一台以$90,000购买的立式加工中心,按7年折旧,每年使用2,000小时,仅折旧就约为$6.40/小时。加上:

  • 占地面积每月每平方英尺$8–15
  • 电力、压缩空气、冷却液、排屑
  • 预防性维护和备件(通常为机器价值的3–6%/年)
  • 刀具消耗——硬质合金、刀片、钻头、丝锥
  • 操作员的完全成本(工资+福利+监督+培训时间)

自制真正胜出的情况

外包并不自动更便宜。自制在特定、可识别的条件下胜出:

  • 年产量超过约20,000件稳定单位。此时供应商的利润和运费超过你的固定成本惩罚。

  • 当日迭代。如果你的工程师在原型期间每天更改几何形状,3天的往返会扼杀速度。
  • 你已经拥有并填满的工艺。如果机器本来就闲置,多一个任务的边际成本确实低——但只是边际成本,而非满载费率。
  • 极端公差且内部有计量能力。如果你拥有CMM而供应商没有,测量风险可能占主导。

大多数成熟的采购方最终采用混合模式:在内部保留一两台通用机器用于原型、夹具和紧急维修,并将所有生产量外包。这保留了工程速度,同时在真正承载成本的零件上捕获了供应商的利用率优势。

常见问题

问:在什么年产量下,自制加工比外包更便宜?

答:没有通用的数字,但对于一个循环时间为4分钟的简单3轴零件,交叉点通常在每年15,000到25,000个稳定单位之间——假设你的机器利用率超过50%。低于此,供应商更高的利用率和更低的满载费率占主导。高于此,你的固定成本分摊得足够薄,可以竞争。在决定之前,用你自己的满载费率运行模型。
