采购总成本:超越单价

简短回答:中国报价单上的单价通常只占零件实际成本的45-70%,其余部分隐藏在运费、关税、来料检验、废品、安全库存、工程时间和延迟交货的成本中。一个可行的采购总成本模型会在报价基础上增加六到九个成本项,并根据您的产量和缺陷容忍度进行加权。对于中等批量的精密零件,如果供应商每件报价高12%,但能保持±0.005 mm的公差和稳定的交期,通常在总成本上胜出——一年内往往能节省8-20%。

为什么单价是一个糟糕的决策变量

采购团队的考核指标是价格差异,因此报价单上的单件价格成了默认的记分卡。这是一个结构性错误,而非个人错误。单价是供应商唯一能填入电子表格单元格的数字;其他所有成本都是由该供应商的工艺能力、文档、包装和交付可靠性在下游产生的。

考虑两家冲压供应商报价一个0.4 mm厚的连接器外壳。供应商A报价每件$0.031,供应商B报价$0.036。年用量50万件,A看起来节省了$2,500。现在加上A的真实情况:1.8%的来料不良率,没有PPAP式的尺寸报告,零件散装袋装运在送料器中缠绕,交期在22到45天之间波动。仅不良成本——报废零件、返工人工、停线、加急补货——通常就超过$2,500的差价。更便宜的报价从来就不便宜。

解决方法是用财务团队定义成本的方式来定义成本:因为选择了这个供应商而从您银行账户流出的所有费用。

外购零件的七个成本层

采购总成本模型不需要是一个40个标签页的电子表格。它需要捕捉资金实际流失的层面。大部分流失发生在第四到第七层,而这正是单价比较的盲区。

层级包含内容占总成本典型比例

2. 模具与NRE模具、冲模、夹具、首件报告1-8%(摊销)

这些百分比是在中等批量精密金属零件中观察到的指示性范围;您的组合会有所不同。关键是第四到第七层并不小,而且它们都是由供应商行为驱动的,而不是由零件图纸驱动的。

为什么缺陷成本是最被低估的层

2%的来料不良率听起来可以容忍,直到您计算其成本。如果缺陷逃逸到您的装配线,您要支付操作员发现它的时间、停线期间的停机时间、已增加价值的返工或报废,以及偏差处理的行政成本。电子装配中一个常见的经验法则是:在供应商处发现的缺陷成本为1倍,在来料检验处为10倍,在客户处为100倍。即使这些倍数只是近似值,方向也是明确的:为上游能力付费,而不是为下游检验付费。

为什么交期波动比交期本身成本更高

稳定的30天交期是可控的。平均30天但范围在20到55天的交期则不可控,因为您必须按最坏情况做计划。额外的25天缓冲,乘以您的年用量和持有成本,是一笔真实的年度费用——而且在任何报价单上都看不见。内部流程受控的供应商(内部模具、内部表面处理、一个工厂而非三个分包商)往往会压缩这种波动,这比价格上的几个百分点更有价值。

如何在实际中构建模型

您不需要完美的数据。您需要一致的数据。构建一次模型,然后为每个新的RFQ重复使用。

步骤1:标准化报价

要求每个供应商提供相同的成本分解结构:三个批量层级的单件价格、包含所有权条款的模具成本、最小起订量、附有准时历史记录的交期、包装规格和贸易术语。如果供应商无法说明交期波动,这本身就是数据。我们自己的供应商审查清单涵盖了在您承诺之前暴露这些差距的问题。

步骤2:分配您自己的成本费率

使用您的真实数字,而不是行业平均值:检验的每小时全负荷人工费率、资金持有成本、平均每分钟停线成本、HS编码的关税税率。这些费率将供应商行为转化为货币。

步骤3:评估缺陷和交付风险

将预期缺陷率乘以每缺陷成本。将交期波动乘以每日持有成本。两者都是估计值,但它们迫使对话不再只关注价格。

步骤4:按年用量进行比较

在1,000件时进行单件比较是噪音。按您的年用量运行,包括模具摊销,并在任何供应商工艺变更后重新运行。

单一工厂来源如何改变计算

上述成本层并非每个供应商都能同等控制。贸易公司或将表面处理、热处理和电镀分包出去的供应商有更多的交接、更大的交期波动,以及在缺陷到达您之前遏制缺陷的能力更弱。每一次交接都是成本增加和责任稀释的地方。

降低总成本的实用杠杆

购买能力,而非检验

花在来料检验上的每一美元都是在补偿供应商的工艺。相反,应收紧供应商的工艺。要求提供首件检验报告、关键尺寸的控制计划以及重要特征的声明Cpk。然后减少抽样。

尽早确定模具所有权

使工艺与批量匹配
