中国工厂试订单:小批量认证的正确做法

简短回答:试订单是一次认证实验,而非采购——其唯一目的是证明工厂能够保持您的公差、遵循您的文件要求,并在双方约定的日期交付,数量要大到足以对实际工艺构成压力,又要小到失败成本低廉。一次有意义的试订单通常是您实际MOQ的1.5-2倍或几百件,使用生产模具(而非手工样品)运行,并附带预先商定的检验和文件要求。如果试订单通过这些,就扩大规模;如果只是“看起来不错”,那它什么也没告诉您。

买家容易陷入两种试订单陷阱:订购少量像样品一样制作的零件(无法证明生产情况),或者完全跳过试订单,仅凭样品和推荐进行认证(将首次真实订单押在希望上)。本指南定义了一种能够产生关于供应商实际信息的试订单。

试订单的目的

试订单有四个目标,按顺序排列:工艺验证——工厂能否在真实模具的小批量生产中保持您的关键公差;文件验证——他们是否无需您催促就能提供您要求的记录(FAI、MTR、检验报告);可靠性验证——他们是否遵守约定日期,以及如何处理问题;沟通验证——当出现偏差时团队如何回应。注意不在列表上的内容:价格谈判和关系建立。这些无论如何都会发生;试订单的存在是为了生成关于能力的证据。

数量应对工艺构成压力,同时不冒太大资金风险:足够多的零件需要真实装夹和生产速度,而非手工制作。对于冲压,试订单必须在生产模具上运行足够冲次,以显示毛刺增长和尺寸漂移。对于CNC,跨班次运行的10件试订单比在一个精心操作时段内制作的50件更能说明问题。如有疑问,询问工厂什么最小数量能启动其标准生产流程——这个数字通常就是诚实的试订单规模。

检验和文件要求

在下单前编写试订单的检验计划:对首批生产件进行FAI,并提供针对图纸的完整尺寸报告;在冲压的约定点进行过程检查(毛刺高度、每N件的关键尺寸);按约定水平进行最终AQL抽样;以及照片——首件、运行中的装夹和包装好的货物。要求与生产中将要求的相同批次文件:批号、材料MTR、检验记录。在小试订单上无怨言地提供这些的工厂,在生产订单上也会提供;在试订单上推诿的,以后会更糟。试订单也是您查看他们测量设备的机会——询问关键尺寸使用了哪些仪器以及如何管理校准。

评估标准:通过、有条件通过、不通过

根据预先编写的标准对试订单评分。通过:所有关键尺寸在公差内,文件完整且按时,按约定日期交付,沟通清晰。有条件通过:轻微外观偏差,但解释了根本原因并有纠正计划;文件基本完整,但有缺口且迅速修复;延迟几天但提前通知。不通过:关键尺寸超差且无可信的根本原因;缺失的文件从未到达;未沟通的延迟;或一系列借口。首次试订单有条件通过是正常的——重要的是工厂是将发现视为待关闭的清单,还是争论的话题。

试订单后的扩大规模

当试订单通过后,逐步扩大规模,而不是一次性下大订单:首次生产订单约为试订单数量的5-10倍,并保持相同的检验和文件要求,然后在下一步之前进行审查。要求与试订单相同的工艺条件——如果生产模具或材料来源改变,试订单证据无效。保留试订单记录(FAI、照片、评估表)作为以后争议的基准:“这个尺寸在试订单FAI上是12.02 mm,在第三批上是12.11 mm”是对话;“它一直在公差内”是争论。

问:试订单的数量应该是多少?

答:大到足以对实际工艺构成压力:通常是您生产MOQ的1.5-2倍,或对工艺有意义的数量——跨真实装夹的10-50件CNC零件,500-2,000件冲压件以显示模具漂移,1,000+件弹簧以保证速率一致性。太小证明不了什么;数量应启动标准生产流程,而非手工制作。
